The platform
Not a consultancy. An operating platform.
A consultancy leaves a document behind. An operating platform leaves capability behind: the diagnosis, the value case, the governed roadmap and the operating model that keeps running after everyone goes home.
- A diagnostic engine, not an opinion
- The same structured assessment every time, so results are comparable across functions, across quarters and against your industry, instead of resting on whoever happened to run the workshop.
- A value case, not a maturity score
- Every figure traces back to one value model built bottom-up from function-level ranges. The sum of the functions always equals the headline; if it does not, the report does not ship.
- An operating model, not a project plan
- Owners by name, decision rights, a measurement pipeline and a board cadence: the parts that decide whether anything survives contact with the organisation.
From readiness to execution
Knowing where you stand is step one. Running differently is the point.
Most assessments stop at a score. Ready4KI carries the same evidence forward into how work is actually done: which workflows change, who owns them, and how much autonomy each one earns.
- 1
Diagnostic
A structured assessment of capability, risk and value potential. Produces evidence, not impressions.
- 2
Readiness
Capabilities read against the readiness threshold, so blockers are separated from weaknesses worth noting.
- 3
Execution
Workflows redesigned around human–agent collaboration, with autonomy calibrated to the risk of each decision.
Three levels of autonomy, decided per workflow
Autonomy is not a company-wide setting. It is chosen workflow by workflow and calibrated to risk. A marketing draft and a credit decision do not belong at the same level.
- L1Human + assistant
A person does the work; the assistant drafts, summarises and retrieves. Every output passes through human judgement before it leaves.
Example: An analyst drafts a report section with an assistant and edits it before it is shared.
- L2Human–agent team
Agents take defined steps inside a workflow while a person stays accountable for the outcome and reviews at set checkpoints.
Example: Agents prepare and reconcile a month-end pack; finance reviews the exceptions rather than the whole pack.
- L3Human-led, agent-operated
Agents operate the workflow end to end within explicit bounds. People set the policy, watch the exceptions and can reverse any action.
Example: Tier-1 service requests are resolved end to end, with escalation rules and a full reversible audit trail.
These levels describe execution, not maturity. Your maturity stage stays Aware→Transform, and your roadmap stays in waves. The three languages answer different questions and are never mixed.
Diffusion Engine
Three ways capability actually spreads.
Adoption does not spread because a platform was bought. It spreads through repeatable recipes, each producing an artefact somebody else can reuse next week.
Persona Acceleration
Start from a role, not a tool. Map what one persona does all day, remove the parts that no longer need a person, and make the result the default way that role works.
- Portfolio
- Quick Wins
- First artefact
- A role playbook with prompts, guardrails and a measured before/after.
- Reuse
- Every peer in the same role adopts it in days, not quarters.
AI-Powered Process Redesign
Take an end-to-end process and redesign it around human–agent collaboration instead of automating the steps that happen to be easiest.
- Portfolio
- Strategic Programs
- First artefact
- A redesigned process with autonomy level, checkpoints and owner per step.
- Reuse
- The pattern transfers to adjacent processes with the same shape.
AI-First Possibility
Ask what becomes possible that was not before: a service you could not staff, a cadence you could not sustain, a market you could not serve.
- Portfolio
- Long-Term Innovation
- First artefact
- A funded experiment with an explicit kill criterion and a decision date.
- Reuse
- Winners graduate into the portfolio; losers close cleanly and cheaply.
The recipes compound: a persona playbook exposes the process worth redesigning, and a redesigned process reveals what was never possible before. Each recipe binds to a portfolio bucket, a wave, a named owner and a first artefact, otherwise diffusion is just a word.
Governance & agent-scale security
Traceable. Auditable. Reversible.
Governance that arrives after deployment is the most expensive kind. Ready4KI treats it as a design input: every workflow must be explainable after the fact, provable to an auditor, and undoable when it is wrong.
Traceable
Every action leaves a record of what ran, on which data, under whose authority.
Auditable
That record survives scrutiny from someone who was not in the room and does not trust you.
Reversible
Anything an agent does can be undone, and the boundary of what it may do is explicit.
Nine governance domains
The same nine domains appear in every report, each with a status and the move required to close it. Nothing is graded away as a footnote.
- EU AI Act
- ISO/IEC 42001
- NIST AI RMF
- Responsible AI
- Human Oversight
- Explainability
- Model Risk Management
- AI Auditability
- Prompt Security
The report states a status and a required move for each domain, not a score. A domain either has an owner and a date, or it is an open gap.
Agent-scale security
When agents act rather than answer, identity, permission, lifecycle and detection become the hard problems. These four dimensions extend the governance domains above. They do not repeat them.
Defend with AI
Use AI in your own defence: detection, triage and response that keep pace with automated attacks.
Safely enable AI
Give agents identities, scoped permissions and a lifecycle that is created, reviewed and revoked, like any other privileged actor.
Trust AI with your data
Data residency, tenant isolation and classification decided before a workflow touches anything sensitive.
Get ready for AI
Evaluations, red-teaming and rollback drills so failure modes are found by you rather than by a regulator.
Agent-scale security extends the nine governance domains rather than duplicating them: identity and permission sit under Prompt Security and Model Risk Management, lifecycle under AI Auditability, and detection under Human Oversight. One control, one owner, stated once.
How it works
Four steps from first question to board conversation.
The assessment runs in a dedicated application; this site is where you buy it, track it and read the result. Here is what actually happens.
- 1
Scope
Pick the tier that matches the decision you are facing. That determines which question set you answer and which report sections unlock.
- 2
Answer
Your team answers the assessment. Questions are routed to the people who can actually answer them, so nobody guesses on behalf of another function.
- 3
Validate
Answers are checked for internal consistency and the value model is reconciled. A report with an empty placeholder is never delivered.
- 4
Decide
You get the report and a readout. The final section is a decision pack, not a summary: three decisions with costs, returns and the consequence of not deciding.
Get the number. Then build the operating model that delivers it.
Insight gives your executive team a defensible answer in two days. Everything beyond it starts with a conversation about the decision in front of you.
